The leadership work no one ever measures.


Dear Reader,

There’s a lot of leadership advice about doing more.

More visibility. More decisiveness. More confidence. More output.

And yet some of the most powerful leadership moments I see in my coaching work are invisible.

They don’t show up in dashboards. They aren’t captured in performance reviews. They don’t come with applause.

But they do change everything.

The invisible work looks something like this:

✅ Pausing before responding instead of reacting

✅ Letting someone struggle a little so they can grow

✅ Choosing not to fill the silence

✅ Regulating your own emotions rather than managing everyone else’s

✅ Saying less, but meaning more

✅ Not taking the bait (this one deserves a medal)

No one sends you a Slack message saying, “Great job not spiraling in that meeting today.”

But that moment? That restraint? That choice?

That’s leadership.

And because it’s unmeasured, many leaders assume it doesn’t count.

But here’s what I know to be true: teams feel this work, even when they can’t name it. Culture is shaped by it, and trust is built through it.

If your leadership has felt quieter lately, remember that you are still leading.
